The Challenge
RouteIQ had a validated idea — AI-powered route optimization for last-mile delivery companies — but no technical team and a hard deadline: they needed an MVP live before peak season to capture a critical window of enterprise interest from three warm prospects.
Our Approach
We ran a 2-week discovery sprint to scope the MVP tightly. The rule was simple: every feature had to be either a table-stakes requirement or a direct response to feedback from the warm prospects. Everything else went on a parking lot list.
The Solution
We shipped an MVP in 10 weeks: route optimization engine using OR-Tools, live driver tracking, customer notification system, and a clean admin dashboard for dispatchers. Post-MVP, we iterated monthly based on churn interviews and NPS data, adding multi-depot support, API integrations, and a self-serve onboarding flow.
The Results
All three prospects converted. RouteIQ reached $500K ARR in 10 months — ahead of the founder’s own projections. They raised a $2.5M seed round 8 months after launch and have since grown the engineering team in-house, which was always the plan.
